Why is your in-hand salary less than your CTC?

CTC includes employer PF, gratuity and variable pay you do not get monthly. A full breakup of a ₹12 lakh CTC and in-hand pay from ₹6 lakh to ₹30 lakh.

The short answer

CTC counts costs that never reach your monthly pay: employer PF, gratuity and variable pay. Your own PF, professional tax and income tax are then deducted. On a ₹12 lakh CTC under the new regime with PF on the wage ceiling, monthly in-hand pay is about ₹91,387, roughly 91% of CTC.

CTC is a cost figure, not a pay figure

Cost to company (CTC) is everything your employer spends on you in a year. It includes money you never receive in your bank account each month: the employer's provident fund contribution, the gratuity provision, and often a performance bonus that is paid once a year, if at all. Your in-hand salary is what is left after those items are taken out and after your own deductions: your PF contribution, professional tax and income tax (TDS).

In-hand = CTC − employer PF − gratuity − variable pay − employee PF − professional tax − income tax

The first three items reduce your gross salary. The last three are deducted from it. Employer PF and your own PF are not lost: both go into your EPF account and earn interest. Gratuity is paid when you leave after the qualifying service. But none of it is spendable each month, which is why the offer letter number and the salary credit look so different.

A full breakup of a ₹12 lakh CTC

Take a ₹12 lakh CTC with a common structure: basic pay at 50% of CTC, HRA at 50% of basic, PF of 12% on the statutory wage ceiling of ₹25,000 a month, gratuity of 4.81% of basic shown in the CTC, professional tax of ₹2,500 a year and the new tax regime.

Special allowance₹2,35,140₹19,595
Gross salary₹11,35,140₹94,595
Employer PF (part of CTC)₹36,000₹3,000
Gratuity provision (part of CTC)₹28,860₹2,405

Monthly in-hand₹91,387on a ₹12 lakh CTC
Gap from CTC₹1,03,360a year
Share of CTC in hand91.4%new regime

Notice that the income tax here is ₹0. The gross salary of ₹11,35,140 is below ₹12.75 lakh, the salary up to which the new regime rebate leaves no tax. So the whole gap of ₹1,03,360 comes from PF, gratuity and professional tax, not from tax. The detailed page for a ₹12 lakh CTC shows the same breakup with the old regime alongside.

Monthly in-hand pay across common CTCs

The table uses the same structure for every CTC. Up to a point the gap is mostly PF and gratuity. Once gross salary crosses ₹12.75 lakh, income tax becomes the largest deduction and the in-hand share of CTC falls quickly.

CTCGross salaryIncome taxMonthly in-handIn-hand share
₹6 lakh₹5,49,570₹0₹42,58985.2%
₹8 lakh₹7,44,760₹0₹58,85588.3%

₹12 lakh₹11,35,140₹0₹91,38791.4%
₹15 lakh₹14,27,925₹86,256₹1,08,59786.9%
₹20 lakh₹19,15,900₹1,74,907₹1,41,87485.1%

₹30 lakh₹28,91,850₹4,42,057₹2,00,94180.4%
  • Because PF is on the ₹25,000 ceiling, employer PF stays at ₹36,000 a year at every CTC in the table. Gratuity, at 4.81% of basic, grows with the CTC.
  • At ₹15 lakh the tax is ₹86,256 a year, the first CTC in the table where tax appears.
  • At ₹30 lakh you take home ₹2,00,941 a month, about 80% of CTC, with tax of ₹4,42,057 a year.

Three things that widen the gap further

Variable pay. A bonus is counted in CTC but paid later and only if targets are met. If ₹1.5 lakh of the ₹12 lakh CTC is variable, the fixed monthly in-hand falls to ₹78,887, against ₹91,387 when the whole CTC is fixed. Ask what share of the offer is guaranteed.

PF on the full basic. Some employers contribute 12% of the whole basic rather than of the wage ceiling. On the same CTC, your PF rises to ₹72,000 a year and monthly in-hand drops to ₹85,387. You save more for retirement, but take home less now.

Tax regime and declarations. If you do not tell your employer which regime you want, or forget to submit rent receipts and investment proofs under the old regime, TDS can be higher than your final tax. The excess comes back only as a refund after you file your return.

When a lower in-hand salary is the better choice

A higher in-hand figure is not always the better deal. Two structures can carry the same CTC and very different long-term value, so judge the whole package.

PF on the full basic lowers take-home pay, but none of the money is lost. With the CTC fixed, it simply moves from your salary credit into your EPF account. In the example above, ₹6,000 a month more goes into EPF and monthly pay falls by ₹6,000. If you would not otherwise save that amount, the lower in-hand option builds more for retirement, at the EPF rate and without market risk.

The higher in-hand option is better when you have a home loan EMI, rent or other fixed commitments that leave little room, when you already invest regularly on your own, or when you expect to need the money within a few years. Retirement savings locked in EPF cannot pay this year's bills.

How to read an offer letter before you accept

  1. Separate fixed pay from variable pay, joining bonus, retention bonus and any one-time items. Only fixed pay arrives monthly.
  2. Check whether employer PF and gratuity are inside the CTC. In most private jobs they are.
  3. Ask whether PF is on the wage ceiling or the full basic. The difference changes both your in-hand pay and your EPF savings.
  4. Compare the new and old regimes on your gross salary, rent and deductions, then declare your choice to payroll early in the year.
  5. Compare offers on monthly in-hand pay and total retirement contributions, not on the CTC headline.
A common mistake
Dividing the CTC by 12 and treating that as your monthly salary. On a ₹12 lakh CTC that gives ₹1,00,000, while the actual credit in this example is ₹91,387. Budget on the in-hand figure.

Frequently asked questions

What is the in-hand salary for a ₹12 lakh CTC?

About ₹91,387 a month, assuming basic at 50% of CTC, PF on the wage ceiling, gratuity in the CTC, no variable pay and the new regime. There is no income tax at this level.

Is employer PF part of my salary?

It is part of your CTC and goes into your EPF account, so it is your money. It is not paid to you monthly and you can access it only under the EPF withdrawal rules.

Why is gratuity included in CTC?

Many employers set aside about 4.81% of basic pay each year for gratuity and show it in the CTC. You receive it only when you leave after the qualifying service, so it is not part of monthly pay.

How much of my CTC should I expect in hand?

With PF on the wage ceiling and no tax, about 85% to 91% in the examples above. It falls as tax rises with income and as variable pay or PF on the full basic take a larger share.

Can I increase my in-hand salary?

Sometimes. Choosing PF on the wage ceiling instead of the full basic, picking the regime that taxes you less and submitting proofs on time can raise monthly pay. Lower PF also means lower retirement savings.
